Middle Managers Are Your Culture Strategy

The short version

Employees don't experience company culture. They experience their manager. That layer is where the strategy either lands or dies.

Ask someone how the culture is and they'll describe their manager. Every executive initiative passes through that filter, and the filter is usually made of people promoted for individual excellence and never taught the job.

Define the job explicitly

  • Weekly one-on-ones that don't get cancelled.
  • Feedback within the same week, specific and behavioral.
  • Escalating problems upward early, without punishment for doing so.
  • Explaining the reasoning behind decisions they didn't make.

Support, then measure

Most companies measure managers on culture outcomes without ever teaching the behaviors. Reverse the order: train the four things above, give managers a peer group to work problems in, and only then hold the line on standards.

A manager who has never been taught how to give hard feedback will avoid it, and you'll call it a culture problem.

The signal you can watch

Track how often bad news reaches you from managers versus from customers or exits. That ratio tells you more about your manager layer than any engagement score.
