Give a reason that survives scrutiny
“Collaboration” is not a reason; it is a category. Name the specific work that is better together—onboarding, cross-team problem solving, mentoring—and admit what is better done remotely.
Design the in-person day
Nothing sours a mandate faster than commuting to sit on video calls. Anchor days need anchor activities: planning sessions, team learning, shadowing, and unstructured time with leaders.
Name the trade-offs honestly
- Who loses the most flexibility, and what will you offer in return?
- How will exceptions be decided, and by whom?
- When will you review whether the change achieved its purpose?
Publish the review date and keep it. Following through on a promise to reassess does more for trust than any perk.
